The Old Agency Model Is Dead. Here Is What I Am Building Instead

The traditional agency pitch sounds simple: pick a niche, run ads, add clients, hire people. The hidden cost appears later. Every new account needs attention, every platform change creates another fire, and the founder becomes the person who catches it all.

I know what it feels like to build an agency that grows while taking more of your life. In the video, I explain why I am starting again with a different question: what system can deliver a useful result before I add more people or more complexity?

The scorecard has two numbers

I use a Money Freedom Map with four positions. You can have neither money nor freedom, one without the other, or both. A full calendar and a large team can look like progress while your freedom score falls. If you are building an agency, measure both numbers before choosing another offer.

The old model often makes growth dependent on more ads, more custom work, and more people to supervise. When a client account changes or a platform shifts, the owner still becomes the safety net. That is the problem I want to design out of the business.

Build the first useful system

My suggested entry point is conversation AI for a business that misses inquiries. The system needs to do more than send a clever first message. It needs a real calendar, clear rules for when a person takes over, and a named human responsible for that handoff. The customer should get an answer while the business retains control.

That is a narrower promise than “we will do all your marketing.” It is also easier to inspect. Does the agent answer? Can it book correctly? Does a human see the cases that need judgment? Once that first workflow works, you have earned a conversation about the next bottleneck.

Put people after the process

Hiring can help, but a hire cannot fix an undefined workflow. I would rather prove the steps, the escalation rules, and the customer outcome first. Then I can decide what a person should own and where AI should carry repeatable work.
